How a week runs

Four numbers, a short list, and one hour.

You do not need a branded framework. You need this week’s numbers, a few 90-day bets, a place for what’s stuck, and 60 minutes where someone decides. Meet on Monday if you can. Numbers from last week, then 60 minutes. Another day is fine. Showing up is the point.

Write the numbers first

Pick four to eight numbers that would change your week if they moved. Write the goal. Fill them in before Slack. Anything off-goal becomes an issue. Do not debate the number — drop it and move.

Ninety days, not forever

Three to seven priorities. Each has one owner. Red is allowed. If everything is on track, you picked hobbies or you are lying.

Issues are the work

The meeting is not a status update. Capture every stuck thing during the week. Rank them. Solve the top ones until time runs out. Write the decision in a sentence. Unsolved issues stay. That is fine. Pretending you talked about them is not.

The 60-minute meeting

  1. Segue — one personal win, no work (5).
  2. Numbers — only the ones that are off (5).
  3. Priorities — only the ones in trouble (5).
  4. Headlines — customer, people, ops (5).
  5. To-dos — done or not. No stories (5).
  6. Solve the ranked list (25).
  7. Recap, rate 1–10, end on time (5).

If the rating is under 8, next week changes. Usually that means fewer updates and more decisions.

Vision is one page

Why you exist, who you serve, what you will not do, and where you are going. Read it each quarter. If a priority does not serve the page, kill the priority.

Weekroom drafts. You accept.

It reads the numbers, the issues, and the check-ins, then puts two or four moves on the desk. Nothing is assigned until a person accepts. If you wanted software that ran the company without you, this is not it.

Rules that make the hour work

Green numbers skip the meeting. One owner per number. Three things in play. A to-do dies at the next meeting or becomes an issue. Rate under 8 and it writes itself onto next week. The recap leaves the room — if you cannot forward it, the rest of the studio is not on this.

Why software at all

Spreadsheets hide last week. Notion hides the decision. Slack hides the owner. Weekroom is small on purpose, so the week still works in a thin month.

Paste, don’t retype

Paste payouts, hours, or a transcript. The scorecard fills. Weekroom proposes. You accept. If you have to type the number twice, you will go back to the sheet.
